UK cold and using diesel motors.

Ha my 94/220k Def has just started to suffer ‘cold gearbox syndrom’ even when temp is good, changes just fine after a mile or so.

Mine was in a P38 Rangie, my D2 would give me similar problems. Give it a few minutes at idle and run the gear selector back and forward. Both were automatic.
When did you last drain the gearbox and transfer case and replace fluids and filters?
Its supposed to be done every 2 years or so.
Another possibility, from memory Defenders have ATF in a manual gearbox, its a bit light at the best of times in that role.
